I have a 2005 300 hpdi and can pickup a 2004 HPDI with a bad hole for $1,000. Would all the parts be interchangeable? What parts are not interchangeable (300 to 250)? A spare parts motor would be mighty sweet for $1K

Depends upon the types of HPDI's. There are VZ250's and VZ300's (20" shaft lengths) and then there are Z250's and Z300's (25 or 30 inch shaft lengths).
ECU's are almost never interchangeable. Depending upon the shaft length, mid-section components may not be interchangeable.
You have the means to answer your own questions. Go to the Yamaha parts catalogs and open the manual for your specific motor. Then open the manual for the specific motor that is for sale. Compare the two motors. You will be able to clearly see where the parts are the same or where they are different.
I have the 2005 TXRD 300 and the Spare parts motor is the 2004 TXRC 250 and both have 25" shafts.
Where would I find part catalog to compare? The stickies at top have a manual but not a parts catalog.
FOUND IT. Go to Maintenance then Outboard parts.
