    HPDI lower unit

    I have a 2004 225 HPDI. It appears I have lost reverse in my lower unit. Trying to figure out the lowest cost way to repair this. Doesn't appear that SEI makes this lower. Mechanic shop says it can run between $1500 to $3000 to rebuild. Any other options out there?

    Sounds like the shop probably gave you a worst case scenario. You can get a new lower for $3200.00.
    Question?
    Is there a grinding sound when you put it in reverse?
    Is there a bunch of metal particles in the oil?

    Yes it just grinds. I only tried it twice quickly. The shift mechanism only moves about half way in reverse with the cable connected and disconnected. Will not fully engage in reverse even when doing it manually.

    When you were trying to shift it manually, was the engine running?
    Without the engine running, the shifting dog may not fall into the grooves on the gear. You can turn the prop shaft to get them to line up.
    Sounds like it could be a shifting rod or shifting dog issue.

    Where can you get a yamaha hpdi lower unit for anywhere close to $3200? I just bought one last fall and it was over four grand. That was after shopping around.

    I replaced my 225 HPDI lower unit back in November and it cost me $3500. I bought it from my local Yamaha dealer.
