Serial number is OT631698. Looking at a good deal on one of these, but was wondering what would be involved to convert from 25” to 20”. Motor needs new lower unit so would need to replace the lower in any case. I can get a lower with 20” shaft. What else would need to be done to convert it. Thanks for the help.

Essentially the entire midsection and gearcase would need to be replaced. Unless you have those laying around, it's probably not a "profitable" venture.

You can find mid sections fairly often off of blown up motors that people are selling for cheap if you look around. Keep your eye out in the sale section here, the Facebook marketplace thing, Craigslist, etc... it's surprising the deals that come across from time to time.
