I was out fishing this weekend, hit a log at just over idle speeds. I now have water in my lower unit and my prop shaft now spins freely with and without a prop. Is the lower unit shot? or is it just shaft/ gear pinion?

I was out fishing this weekend, hit a log at just over idle speeds. I now have water in my lower unit and my prop shaft now spins freely with and without a prop. Is the lower unit shot? or is it just shaft/ gear pinion?
No way to tell the extent of the damage without disassembling the lower unit.
