2003 HPDI grinds when shifts into gear

I bought a boat with a 225 HPDI that has low compression on one cylinder. I started it up on the muffs and when I shift it into forward or neutral it has a loud grind. I could tell the RPM's were kinda high but still. I looked on the net and I read where others said their Yamaha's grind as well. Some said it was normal and others said it's not. The guy I bought the boat off of said it has always been loud on muffs but it's not too bad while shifting on the water.

Yes I shifted into gear fast (no easing).
The largest HP outboard I have owned to this point has been a 1996 115 Johnson and on muffs it doesn't make much noise at all when shifting into gear.

I removed the LU and shifted it on the bench and it goes into either gear quite easily. Could the shift cable be out of adjustment? I'm tearing this motor down to part out so I really can't bolt it back up and test it again while running at this point.

Rpm' s could high? Because the motor is not in the water the prop will spin in neutral. Once in the water this slows down a lot or stops completely. Makes shifting easier.
