Assuming the engine is off, I would have someone rotate the prop while you try to shift it into gear. That’s how I have to put my 200 SHO into gear when the engine is off.
Fixing the leaky boxes on an Xpress is very easy…I fixed mine in about 30 minutes total. My boxes are dry… and I love my X19.

I have the exact same boat. 2108 X19 200 SHO. All of that weight up front is your problem. I can’t imagine having those 3 batteries up front. Very strange set up…. Performance on these boats declines...
